Black Friday Email 2026: Sequence, Subject Lines, Rules

Most Black Friday email plans are written around the offer and judged on open rates. The offer matters less than whether the message reaches the inbox, and open rates now say little about who read anything. This guide sets out a Black Friday email sequence for 2026, the subject lines and segments that go with it, the sender rules Gmail, Yahoo and Outlook enforce, and how to tell which emails actually produced orders.

The short answer: send a sequence, keep the sender rules, and count orders in Arktis

A good Black Friday email plan is a short sequence rather than one blast: a teaser in the week before, early access for your best customers on Monday 23 or Tuesday 24 November, the main offer on the morning of Friday 27 November, a reminder to people who did not click, a weekend send, Cyber Monday on 30 November and a last-chance message that evening. Behind it sit the rules that decide delivery: SPF, DKIM and DMARC on your sending domain, one-click unsubscribe, and a spam complaint rate kept under 0.3 percent, ideally under 0.1 percent. Gmail says it began ramping up enforcement in November 2025, so a store that ignores the rules this year risks rejected mail on its biggest weekend.

For measuring which of those emails produced orders, Arktis is the clear winner for an online store. Tag each send with its own UTM campaign and Arktis counts conversions per UTM campaign on the tagged visits, where a conversion is a matched Shopify order or a conversion event its tracker records, in the same place as your Meta and Google traffic, instead of crediting every order placed within five days of an open. Plans are $49, $149 and $349 a month, with a 7-day free trial on Growth.

Key takeaways

Plan Black Friday email as a sequence from a teaser on 19 November to a last-chance send on the evening of 30 November, and send each message only to the people it is for. Gmail treats any domain that sends close to 5,000 messages to personal Gmail accounts in a day as a bulk sender, permanently, so one big Black Friday blast can move you into the stricter rules for good. Yahoo and Outlook.com apply similar rules to high-volume senders. Judge each email by the orders that came from people who clicked it, not by opens, which Apple Mail Privacy Protection hides and Klaviyo counts towards revenue by default.

When to send Black Friday emails in 2026

The calendar is fixed. Thanksgiving is Thursday 26 November, Black Friday is 27 November, Small Business Saturday is 28 November, Cyber Monday is 30 November and Giving Tuesday is 1 December. Our Cyber Week 2026 calendar covers the wider season.

Adobe's 2026 forecast, published on 28 September, expects Cyber Monday to be the biggest online day at $15.1 billion in US spending, with Black Friday second at $12.9 billion and growing faster, up 9.2 percent, and a record 63 percent of Thanksgiving's online spend on mobile devices. So send on the days themselves, and design every message to be read on a phone.

Adobe also expects discounts of up to 14 percent in early November and up to 21 percent just before Thanksgiving, so a teaser on 19 November gives subscribers a reason to wait for your offer.

The sequence from early access to Cyber Monday

The teaser

One email, a week before, that says when the sale starts and invites people to sign up for early access. It builds a segment of people who raised their hand.

Early access

Send early access to past buyers and to everyone who signed up from the teaser, on Monday 23 or Tuesday 24 November. Klaviyo's State of the Holiday Buyer 2026 page says 36 percent of consumers love early access to sales, and argues that it is one thing AI shopping assistants cannot surface for them. The page does not give a sample size, so treat the figure as directional.

Black Friday launch and reminder

The launch goes out on Friday morning in your customers' own time zone. The reminder goes out that evening to people who did not click, not to people who did not open, because opens are no longer a reliable signal. Change the subject line and lead with a different product.

The weekend

Use Saturday and Sunday for product-led sends to non-buyers, split by what they browsed or bought before.

Cyber Monday and the last chance

Cyber Monday is its own campaign with its own reason to open, such as a new product, a bundle or a deeper offer on a narrower range. The Cyber Monday marketing guide covers the offer and ad side. The last-chance email goes out on Monday evening, before the deadline you stated.

After the weekend

Buyers get a thank-you, delivery information and no further discounts for a while. From 1 December the message changes from price to arrival.

Black Friday email subject lines

The subject line has one job: tell the reader what is inside and why now. US law sets the floor. The FTC's CAN-SPAM guide says a subject line must accurately reflect the content of the message, and that you must disclose clearly and conspicuously that the message is an advertisement.

The examples below are our own, written to show the pattern for each send rather than taken from any study.

SendExample subject lineWhy it works
TeaserOur Black Friday sale starts 27 November. Want in early?Date plus a clear action
Early accessYou're in: 25 percent off, days before everyone elseOffer, privilege and timing
LaunchBlack Friday is live: 25 percent off everything until MondayOffer and deadline in one line
ReminderThe jacket you looked at is 25 percent off todayProduct-led, different from the launch
Cyber MondayNew for Cyber Monday: the winter bundle, today onlyA new reason, not the same offer again
Last chanceEnds at midnight: last call on 25 percent offA true deadline

Avoid false urgency: if the sale is extended on Tuesday, Monday's midnight deadline was not accurate.

Segmentation that protects both revenue and reputation

Segment on behaviour, not on opens: past buyers, people who clicked or bought in the last few months, recent sign-ups, and everyone else. The last group is where complaints come from, and complaints decide delivery.

Suppress early access buyers from the Friday launch, and Friday buyers from the weekend and Monday sends. A fourth discount email to someone who has already bought is an invitation to press the spam button.

Keep long-unengaged addresses out of the weekend entirely: they add volume and complaints, and push the spam rate towards the 0.3 percent line above which Gmail offers no mitigation.

Deliverability: what Gmail, Yahoo and Outlook require

All three large consumer mailbox providers publish rules for high-volume senders, and Black Friday is when a store is most likely to cross the threshold.

Gmail

Google's sender guidelines say every sender to personal Gmail accounts needs SPF or DKIM, valid forward and reverse DNS, TLS, and a spam rate in Postmaster Tools below 0.3 percent. Bulk senders also need the items in the table. Google's FAQ defines a bulk sender as one that sends close to 5,000 messages or more to personal Gmail accounts within 24 hours, counts every message from the same primary domain, and says that status never expires.

So a store that normally sends a few thousand emails a day and sends 40,000 on Black Friday, more than 5,000 of them to Gmail addresses, becomes a bulk sender from that day on. The FAQ also says that Gmail wants unsubscribe requests honoured within 48 hours, that senders should keep spam rates below 0.1 percent, and that since November 2025 it has been ramping up enforcement, including temporary and permanent rejections.

Yahoo

Yahoo's requirements for bulk senders match Gmail's in substance, with unsubscribes honoured within 2 days. Yahoo recommends the RFC 8058 POST method and also accepts the mailto method, which Gmail does not count as one-click.

Outlook.com

Microsoft's support article for error 550 5.7.515 says that once a domain sends 5,000 or more messages to its consumer services, such as Outlook.com and Hotmail, its mail must pass SPF, DKIM and an aligned DMARC check, or it is rejected.

The legal floor in the US

CAN-SPAM is looser on timing. The FTC's guide says you must honour an opt-out within 10 business days, include a valid physical postal address, and keep the opt-out mechanism working for at least 30 days after you send. Plan around Gmail's 48 hours and Yahoo's 2 days instead, and authenticate your own sending domain before November.

Measuring which emails produced orders, not opens

Klaviyo's default attribution for new accounts is last touch, crediting the last email a shopper opened or clicked with any order placed within 5 days, and its help centre says that opens triggered automatically by Apple Mail Privacy Protection count unless you exclude them. Apple describes the feature as one that prevents senders from seeing whether you opened their email. Klaviyo's own BFCM 2025 recap reported $3.8 billion in Klaviyo-attributed revenue, up 27 percent, a figure that rests on each account's attribution settings. It is a useful number for Klaviyo, not a count of orders email caused. Our guide to Klaviyo attribution explains the windows in full.

A click-based count is the honest second view. Give every send its own UTM tags: a static utm_source such as klaviyo, utm_medium set to email, and a utm_campaign unique to the send, such as bf26-early-access or bf26-launch. Klaviyo's defaults use the list or segment name as the source and the campaign name with its ID as the campaign, so set static values in its UTM settings. The free UTM builder keeps names consistent.

Take an invented example. A Black Friday launch goes to 40,000 profiles. Klaviyo attributes 300 orders to it under the default windows, 190 when switched to clicks only, and the click-based view shows 140 orders from visits tagged bf26-launch. None of those numbers is wrong. The drop from 300 to 190 is the part that rested on opens, and the rest of the gap comes from the five-day window and from orders that could not be tied to a tagged visit.

The only number that measures cause is a holdout: keep a random slice of the list back from one send and compare orders per recipient in each group over the following days.

Where Arktis fits, and where it does not

Arktis records the UTM parameters and ad click identifiers on landing and holds them against the visitor across sessions. Shopify orders arrive by webhook and are matched to a visit on email where the store has identified the visitor, otherwise on the UTM source of a session from the previous 24 hours, which can be another visitor's session. Unmatched orders are kept, unattributed. The Top Campaigns table on the Ads & Attribution page then lists the ten combinations of UTM campaign, source and medium with the most sessions in the range you pick, with sessions, conversions and conversion rate, next to the paid traffic.

Arktis does not send email or SMS, has no Klaviyo integration and never sees opens, so it cannot tell you which subject line won or hold part of your list back from a send; your email platform does both. It recognises email traffic only through tagged links, so a customer who read the email on a phone and later typed your address on a laptop is usually not credited to email, and Arktis identifies visitors per browser rather than joining one person across devices. In a busy week a small send may not make the ten-row Top Campaigns table, which ranks by sessions, or the Campaign Performance section on the Data page, which shows the ten UTM campaigns with the most conversions, so narrow the date range to the days around the send to find it. UTM-only campaigns do not appear in the attribution model comparison, which covers visits that carried an ad click identifier.

Get the measurement in place before the first send

Tag every send from the teaser onwards and read the results by campaign once Cyber Monday is over. To see conversions from email clicks counted next to your ads, start the 7-day Growth trial, or compare plans on the pricing page. The Black Friday tracking checklist covers the rest of the setup, and Black Friday marketing strategy covers the plan around it.

Frequently Asked Questions

When should I send Black Friday emails in 2026?

Black Friday is 27 November 2026 and Cyber Monday is 30 November. A practical sequence is a teaser around 19 November, early access for past buyers on 23 or 24 November, the main launch on the morning of 27 November, a reminder that evening, a weekend send, and Cyber Monday morning and evening sends. Send each one only to the people who have not already bought.

How many Black Friday emails should a store send?

There is no fixed number. The sequence in this guide has seven promotional sends between the teaser on 19 November and the last-chance email on the evening of 30 November, plus a thank-you to buyers. The limit is set by complaints rather than by revenue: Gmail and Yahoo want spam rates below 0.3 percent, and Gmail recommends below 0.1 percent. Suppress buyers and long-unengaged addresses so each extra send reaches people it is relevant to.

What are Gmail's and Yahoo's sender requirements for Black Friday email?

Bulk senders to Gmail and Yahoo need SPF and DKIM, a DMARC record of at least p=none aligned with the From domain, one-click unsubscribe with a visible link, and a spam rate below 0.3 percent. Gmail wants unsubscribes honoured within 48 hours and Yahoo within 2 days. Gmail counts a domain as a bulk sender permanently once it sends close to 5,000 messages to personal Gmail accounts in a day.

Why should I not judge Black Friday emails by open rate?

Apple Mail Privacy Protection prevents senders from seeing whether an email was opened and can record opens automatically. Klaviyo counts those opens towards attributed revenue by default unless you exclude them. Judge each email by orders from people who clicked it, using a unique UTM campaign per send, and use a holdout group if you need to measure what the email caused.

How do I track which Black Friday email produced an order?

Give every send its own utm_campaign value with a static utm_source and utm_medium set to email, then read orders by campaign in a tool that matches orders to visits. Arktis counts conversions per UTM campaign, from matched Shopify orders and the conversion events its tracker records, next to your ad traffic. It recognises email visits only through tagged links, so it shows the click side of email rather than opens.
